The software procurement decision that haunts most Indian SMBs is the ERP question: Do we invest ₹5–20 lakh in an ERP implementation, or do we subscribe to a SaaS platform for ₹15,000–50,000 per year? The answer depends entirely on your business complexity, team size, and tolerance for implementation risk — not on what your competitor is using.

1The Real Cost of an ERP Implementation

Odoo Community is free, but 'free' ends the moment you need customisation. A typical Indian SMB Odoo implementation runs ₹3–8 lakh for the implementation partner, ₹1–3 lakh annually for hosting and support, and 3–6 months of management distraction during the go-live period. Zoho One is more affordable at ₹1,994/user/month for the full suite, but large teams accumulate costs quickly — a 15-person team is at ₹3.6 lakh annually before any customisation.

2Where SaaS Wins Decisively

For businesses under ₹10 crore annual revenue, SaaS wins on almost every dimension: zero implementation cost, up and running in days not months, automatic updates, and no server infrastructure to manage. The critical advantage in India specifically: SaaS platforms built for Indian SMBs handle GST, e-invoicing, TDS, and UPI out of the box — whereas generic ERPs require India-specific modules that cost extra and often lag regulatory changes.

3Where ERP Makes Sense

ERP justifies its cost when you have genuinely complex workflows — multi-entity consolidation, custom manufacturing routing, deep supply chain visibility across 50+ suppliers, or regulatory requirements in niche industries. If you can articulate a specific business process that no SaaS platform supports and that is costing you meaningful money, ERP is worth investigating.

4A Decision Framework for Indian SMBs

Ask three questions: (1) Is your annual software spend under ₹5 lakh? If yes, SaaS. (2) Do you have more than 3 entities or more than 100 SKUs manufactured in-house? If yes, evaluate ERP. (3) Can you name a specific workflow that SaaS platforms cannot handle today? If no, start with SaaS and revisit in 2 years. Most businesses that choose ERP early find they spend more time managing the software than the business.

Key Takeaway

The SaaS vs. ERP debate is largely settled for businesses under ₹25 crore revenue: modern, India-focused SaaS platforms offer 90% of ERP functionality at 10% of the total cost of ownership. Start lean, scale when the gaps become real, and do not let a software vendor sell you complexity you have not earned yet.

We spent ₹7 lakh on Odoo implementation in 2023. After 18 months, half the modules are unused, our team hates it, and we're still doing inventory in Excel. Your framework would have saved us that mistake.

This is unfortunately a common story, Amit. The implementation partner's incentive is to maximise scope; your incentive is to get a working system fast. Those goals conflict. Hope the switch-out isn't too painful.

What about businesses with 3–4 GST numbers across states? Does SaaS handle multi-GSTIN well or do we need ERP for that?

Multi-GSTIN is handled well by most India-focused SaaS platforms including Zoroflex. ERP is only needed if you have separate P&L centres per entity that require consolidated reporting at the holding company level.
